Today, HR is being pulled in a lot of directions in responding to the needs of employees and management. The theme of Japan HR Society (JHRS) for 2019 acknowledges now is a time of turbulent change, but instead of looking at the trends we are going back to the basics of HR. The main topic in this issue is hiring, one of the key pillars to building a strong corporate culture. 

In his bookGood to Great, Jim Collins talks about the concept of “First Who, Then What—get the right people on the bus.” Before conducting his research, he expected that good-to-great companies first established their direction and strategy and then went about hiring people. What he found out through his research, however, is that no matter how good a company’s strategy was, if it did not have the right people, the strategy would not get implemented. Conversely, if great leaders and professionals are hired, they will be self-motivated to move in the right direction, establish and advance the strategy, and take the company from good to great.

In your hiring activities today, how much are you able to recruit people who will create your company’s future? How are these recruits contributing to the growth of your company?

I was involved in recruiting in my previous marketing work at P&G. I believe that at the very least the new graduate hiring program that P&G started in 1985 played a role in P&G’s dramatic growth in Japan. Compared with the mid-career hiring program implemented before this, the new graduate hiring program made clear what the hiring parameters were, established a uniform basis for hiring decisions among the interviewers, and created comprehensive recruiting activities that were integrated companywide. P&G divisions did their own hiring. It was HR’s job to get the pool of applicants ready for them, but the various departments  conducted many of the actual hiring activities. Many of the people hired became managers after several years and contributed to building P&G’s business in Japan.

Many companies want to hire people who can perform from day one, but even so, hiring the best people is crucial when thinking in the mid to long term. If you hire people who are not a good fit for your company, neither the people nor the company will end up happy. The cost of hiring mistakes include not only the recruiting costs but also the time and effort of the people involved in training them, the effort involved in managing them and their performance. This adds up to 1.5 to 2 times the annual salary of a person who is hired and then leaves.

In this time of VUCA (volatility, uncertainty, complexity, ambiguity), successful hiring requires a clear idea of who the right candidates  are in light of where the company wants to go, a clear basis for making hiring decisions, and trained applicant interviewers. 2019年度のJHRSのテーマは変化の激しい現代ですが、流行に振り回されることなく、「人事の基本に戻ろう!」です。本号では強い企業文化を築く重要な柱の一つである「採用」が基本トピックです。ジム・コリンズの著「Good to Great(邦題はビジョナリーカンパニー(2)飛躍の法則)の3番目の原則にありますが、「まず正しい人材をバスに乗せよう(採用しよう)!」です。コリンズ教授が調査の前に予測していたのは、「飛躍する企業の第1ステップは、方針や戦略の確立、その次が、採用だろう」ということでした。しかし、実際の調査研究で判明したのは、いくらよい戦略を立てても、人材が良くなければ、それを実行できない。逆に、すばらしいリーダー、また、プロフェッショナルを採用すれば、彼らが自ずととるべき方針、戦略を立て、推進し、会社の飛躍を実現する、ということでした。

皆さんの現在の採用活動は、どのくらい会社の将来を創る人材を獲得できていますでしょうか?彼らはどのように会社の成長に貢献されているのでしょうか? 

私も前職P&Gのマーケティング時代からリクルーティングに関わってきました。少なくとも、日本のP&Gの大きな飛躍の要因の一つに85年から始まった「新卒採用」があったと確信しています。それ以前の中途採用時代と比べ、大きく変わったのは、採用の軸の明確化、インタビューワー間での判断軸の一貫性、全社一丸となった包括的な採用活動などが挙げられます。P&Gは部門別採用でしたので、会社と仕事にフィットした人をとるために、応募者のプールをそろえることは人事が担当し、実際の多くの採用活動は各部門が担当していました。採用された人材の多くは数年でマネージャーとなり、ビジネス構築に貢献していました。

即戦力を求める企業も多くありますが、そういった状況でも中長期で考え、最善の人材を採用することが重要です。会社にフィットしない人を採用すれば、採用された人にとっても、会社にとっても、お互い不幸です。間違った採用のコストは、リクルーティングコスト以外に、研修に費やした時間とかかわった人の労力、本人のパフォーマンスと指導の労力、などを含めると、採用され離職した人の年収の1.5~2倍です。

VUCA(volatility, uncertainty, complexity, ambiguity)な現代、採用を成功させるには、将来を見据えた明確な求める人材像、明確な採用の判断軸、訓練された採用面接者は不可欠です。2019年の皆様の組織のすばらしい採用を祈念しています。
